Style Changeover Time (COT) is the gap between the last good piece of the outgoing style and the first good piece of the new style, at the right speed, coming off the same line. During this window the line is producing nothing sellable — machines are being reset, threads changed, guides adjusted — while the clock (and labour cost) keeps running.

Internal vs. External Setup: The Key to Reducing It

A widely used approach (adapted from SMED — Single-Minute Exchange of Die) splits changeover tasks into two types: internal tasks, which can only be done while the line is stopped, and external tasks, which can be prepared in advance while the previous style is still running. The core strategy for reducing changeover time is simple to state and hard to execute well: convert as many internal tasks into external ones as possible, so less work is left for the moment the line actually stops.
